5 AI Platforms Tested With 400 Leads. One Booked 23%.

5 AI Platforms Tested With 400 Leads. One Booked 23%.

Every CRM vendor says their AI follow-up is "instant." A 90-day test with 400 real leads across Phoenix, Charlotte, and Austin says otherwise. The gap between the fastest platform and the slowest was not 10% — it was 2.7x in booking rate, and the pricing barely explains it.

TL;DR: Five AI lead response platforms were tested head-to-head with 400 real buyer leads over 90 days. Forward Flow booked 23.4% of leads in 8 seconds. Conversica booked 8.7% with a 2-minute-34-second delay. The per-appointment cost difference: $43 vs. $115.

The Test Setup: 400 Leads, 5 Platforms, 90 Days

HACK/re ran a controlled comparison from October through December 2025 using 400 real buyer leads sourced from Zillow Premier Agent, Google PPC, and Meta ads across three markets. Each platform received the same lead mix. The five platforms tested: Forward Flow, Ylopo AI, Structurely, Roof AI, and Conversica. Every lead was tracked from first contact through booking outcome.

Why does this matter right now? Because the average real estate agent takes over 15 hours to respond to a new lead, according to Inman's Real Estate Technology Survey. Only 0.1% of inbound leads get a response within 5 minutes. Meanwhile, MIT's InsideSales study of 1.25 million leads found that agents who respond within 5 minutes are 21x more likely to qualify the lead. AI platforms exist to close that gap. The question is which ones actually do.

Key stat: 78% of buyers work with the first agent who responds, per NAR 2025 data. Yet 41% of major brokerages never respond to inquiries at all.

The Results: 8 Seconds vs. 2 Minutes 34 Seconds

Here is what 90 days of data produced:

PlatformSpeed to LeadConversation ScoreQualification AccuracyBooking RateLive Transfer
Forward Flow8 seconds8.9 / 1084%23.4%Yes
Ylopo AI11 seconds7.4 / 1073%17.1%Partial
Structurely14 seconds6.8 / 1076%14.8%Partial
Roof AI22 seconds6.2 / 1069%12.3%No
Conversica2 min 34 sec5.1 / 1061%8.7%No

Forward Flow's 23.4% booking rate means roughly 1 in 4 leads ended up on a calendar. Conversica's 8.7% means roughly 1 in 11. For a team running 200 leads per month, that gap translates to about 30 additional appointments per month. At a standard 15-20% appointment-to-close rate, that is roughly 5 extra closings.

Speed Is Not the Whole Story

The 8-second vs. 2-minute-34-second gap looks dramatic, but the platforms in the middle tell a more interesting story. Ylopo AI (11 seconds) and Structurely (14 seconds) were nearly identical in response time but 2.3 points apart in booking rate. The difference was conversation quality — scored on how natural the AI sounded, how well it handled objections, and whether it could answer property-specific questions.

Qualification accuracy matters more than speed once you cross the 30-second threshold. Structurely scored 76% on qualification accuracy vs. Ylopo's 73%, yet Ylopo booked more leads. Why? Ylopo's partial live transfer feature handed warm leads to a human agent mid-conversation. That human handoff at the right moment converted leads that a fully automated flow lost.

Roof AI's 22-second response time should be fast enough — it is — but its 6.2/10 conversation score dragged booking rates to 12.3%. Leads engaged but did not commit. The AI asked the right questions but gave answers that felt scripted rather than responsive.

The Cost Math Most Agents Skip

Platform pricing varies from roughly $150/month to $1,000+/month depending on lead volume and features. But per-appointment cost tells the real story.

Take a team spending $4,000/month on lead generation producing 200 leads:

  • Forward Flow at 23.4% booking rate: 47 appointments/month. Lead gen + platform cost per appointment: roughly $94.
  • Conversica at 8.7% booking rate: 17 appointments/month. Lead gen + platform cost per appointment: roughly $253.
  • No AI (manual follow-up at industry average 2-3% conversion): 4-6 appointments/month. Cost per appointment: $667-$1,000.

The gap between the best AI platform and manual follow-up is not incremental. It is a different business model. Even the worst-performing AI platform in this test (Conversica at 8.7%) still generated 3x more appointments than manual follow-up.

But here is the number that should make you pause: at $4,000/month in lead spend, the difference between Forward Flow and Conversica is 30 additional appointments per month. At a 15% close rate and $8,400 median commission, those 30 appointments represent roughly $37,800 in monthly GCI. The platform price difference is maybe $200-400/month. (For context on where those lead dollars go, see our breakdown of portal lead costs per closing.)

The math: 30 extra appointments/month x 15% close rate x $8,400 commission = $37,800/month in additional GCI. That is $453,600/year from a platform swap that costs $200-400/month more.

What This Means for Your CRM Decision

If your CRM already includes an AI follow-up layer (kvCORE, Lofty, and CINC all bundle one), the question is whether it performs closer to the 23% tier or the 9% tier. Most bundled AI follow-up tools have not been independently benchmarked, which is itself a data point.

If you are running Follow Up Boss, which does not include native AI follow-up, you are choosing a third-party AI layer anyway. The test data above gives you a starting shortlist. Follow Up Boss integrates with all five platforms tested through its open API, so your CRM choice and your AI choice are separate decisions. (For a pricing breakdown of CRM options, see our Lofty vs. Follow Up Boss pricing comparison.)

Integration check: Before committing to a standalone AI platform, verify your CRM supports it. FUB has an open API. kvCORE and Lofty bundle their own AI and limit third-party connections. CINC and Sierra support Zapier-based integrations.

Three questions to ask before picking a platform:

  1. Does it do live transfers? Forward Flow and Ylopo AI (partially) can hand a warm lead to a human agent mid-conversation. That feature alone explained a chunk of the booking rate gap.
  2. What is the conversation quality on property-specific questions? "Tell me about the schools near 123 Main St" separates good AI from bad AI. Ask vendors for sample transcripts.
  3. Can you A/B test it against your current process? Route 50% of leads to the AI platform and 50% to your existing workflow for 30 days. The booking rate gap will tell you everything.

The Disclosure and the Limitation

HACK/re disclosed that Forward Flow is a compensated research partner. That means the test was not fully independent. The methodology — 400 real leads, three markets, same lead mix — is sound, but the financial relationship is worth knowing when you evaluate the results. We could not find an independent head-to-head test of this scale published in 2026. If you find one, send it over.

The 90-day window also matters. AI platforms update their models frequently. Conversica's 8.7% booking rate in Q4 2025 may not reflect Q4 2026 performance. The rankings are a snapshot, not a verdict.

FAQ

How much do AI lead response platforms cost?

Pricing ranges from roughly $150/month for basic plans (Roof AI, Structurely) to $500-1,000+/month for enterprise tiers (Forward Flow, Conversica). Most charge per-lead or per-seat fees on top of base pricing. The per-appointment cost matters more than the sticker price — a $500/month platform that books 23% of leads is cheaper than a $150/month platform that books 9%.

Do AI chatbots replace ISAs?

For teams processing under 300 leads/month, the top AI platforms outperform a single ISA on speed and consistency while costing a fraction of the $45,000-55,000/year ISA salary. Above 300 leads/month, a hybrid model — AI for initial response, ISA for complex qualification — tends to produce the highest booking rates.

Which CRMs integrate with these AI platforms?

Follow Up Boss integrates with all five platforms tested through its open API. kvCORE and Lofty bundle their own AI layers and have limited third-party AI integrations. Sierra Interactive and CINC support Zapier-based connections to most AI platforms. Check your CRM's integration page before committing to a platform.

If your team is spending $3,000+ per month on lead generation and still relying on manual follow-up, the booking rate data above suggests you are leaving 15-40 appointments on the table every month. RobinFlow's onboarding connects your lead sources to AI-powered follow-up workflows — start with a 30-day A/B test to see what you are missing.
